🚨

The Challenge

Stratton & Blake, a mid-size M&A and corporate law firm, billed $42M annually but faced mounting pressure on margins. Junior associates spent 60% of their time on legal research — reviewing case precedents, regulatory filings, contract clause analysis, and competitive deal benchmarks. At $350/hour associate rates, the firm was spending $3.2M annually on research that clients increasingly resisted paying for. Turnaround for complex research memos averaged 5 business days.

🧠

Our Solution

We deployed a specialized legal research swarm: (1) Case Law Agent — searches and synthesizes relevant precedents across federal and state databases; (2) Regulatory Agent — tracks SEC filings, FTC actions, and industry-specific compliance requirements; (3) Contract Analyzer — reviews deal documents against a library of 1,200+ standard and bespoke clause templates; (4) Deal Comp Agent — pulls comparable transaction data, multiples, and deal terms from public and proprietary sources; (5) Memo Synthesizer — compiles all findings into firm-branded, partner-ready memoranda with proper legal citations.

🚀

Implementation

Week 1–2: Interviewed 8 partners and 15 associates to map 34 recurring research request types. Built extraction rules against Westlaw, SEC EDGAR, and proprietary databases. Week 3: Deployed across the M&A practice group (pilot). Week 4: Extended to corporate advisory and regulatory groups after partners validated quality on 20 test memos (91% accuracy vs. associate work, with 6% additional relevant findings).

Outcome

The Results

Research turnaround dropped from 5 days to 6 hours. Associate research hours fell 85%, freeing 4,200+ hours annually for higher-value advisory work. The firm increased effective realization rate from 78% to 91% (clients more willing to pay for faster, higher-quality work). Six junior associates were reassigned from research to client-facing deal execution. Estimated annual impact: $2.8M in freed associate capacity + $1.1M in improved realization.

I've practiced law for 28 years and I've never seen research quality this consistent. The swarm pulled a 2019 Delaware Chancery ruling that was directly on point for our deal — our team had missed it entirely. We now treat these agents as part of our associate class. They just happen to work at 3 AM.
